If you want someone to eventually take over your responsibility, don’t wait until you’re leaving before you start training them. Start giving them pieces of the responsibility while you’re still there.

First, let them watch how you do it. Then explain why you do things the way you do, not just what you do. After that, let them do it while you watch. Eventually, step back and let them handle it without you, even if they don’t do it exactly the way you would. That last part can be difficult for leaders because you may be tempted to take everything back when they make mistakes.

Give them room to make some mistakes while the consequences are still manageable. Correct them, answer their questions, and gradually increase what you trust them with. Paul told Timothy, “The things you have heard me say… entrust to reliable people who will also be qualified to teach others” (2 Timothy 2:2). Notice the multiplication in that: Paul → Timothy → reliable people → others. Leadership is supposed to be transferable.

And don’t look for someone who will simply become a copy of you. You are not trying to reproduce yourself; you’re trying to prepare someone who can carry the responsibility faithfully, perhaps even doing some parts better than you did.
